Internal AI Assistants: The Insider Threat Vector That Isn’t an Insider

Internal AI assistants — tools like Microsoft Copilot, Google Gemini Workspace, and enterprise LLM deployments — process confidential business information continuously. Strategy documents, M&A communications, HR records, financial models, executive communications all flow through these systems.

The security assumption embedded in most enterprise AI deployments is that internal users are trusted. This assumption creates a significant vulnerability: prompt injection by external content that internal AI processes.

Concrete attack scenarios:

Email-based indirect injection — an adversary sends a carefully crafted email to an employee who uses an AI email assistant. The email contains embedded prompt injection instructions. When the AI assistant processes the email to generate a summary or draft a reply, the injected instructions execute — potentially causing the AI to forward confidential information, create calendar events, or take other actions in the employee’s context.

Document-based injection — a malicious external document (a contract, an RFP, a vendor proposal) contains prompt injection payloads in formatted text. When an internal AI assistant processes the document, the instructions execute in the enterprise AI context.

RAG poisoning — enterprise AI systems that use retrieval-augmented generation against internal document stores can be poisoned by adversaries who can influence the documents indexed. Injected content in a document can execute when the AI retrieves that document in response to a legitimate query.
